Episode 51 – Leading when the cycle is unforgiving: agro-industrial operational transformation
Agro-industrial operational transformation – Strategic management in sugar mills
In this new episode of Keru Podcast, we talk with Rogelio Ernesto Ramírez Arias, General Manager of Ingenio La Cabaña, about the real challenges of leading an agro-industrial operational transformation in a sector marked by seasonality, high logistical pressure and very limited room for maneuver. With more than 20 years in the industry, Rogelio offers a strategic view on how to professionalize long-standing structures without breaking the social ties that sustain the operation.

During the interview, we explore the many dimensions of agro-industrial operational transformation: from the gradual digitalization of production processes to the redesign of indicators and middle-management structures. Rogelio details how they have integrated SCADA systems, online sensors and visual control dashboards that make it possible to make decisions in real time during the harvest season. But he also highlights the limits of automation: “You can have perfect data, but if the team doesn't trust what it measures, nothing really changes.”
One of the central contributions of the episode is his focus on strategic management in sugar mills. Rogelio shares how they have reorganized the system of operational meetings with a visual approach, replacing verbal reports with objective analyses focused on causes rather than people. In his experience, this cultural evolution was harder than the technological one. “It was harder for us to implement sustained 5S than to install pressure sensors.”
The episode also addresses the transformation of the plant manager's role, now turned into an integrator between production, maintenance and logistics. This change took place in parallel with the creation of new technical profiles and a succession plan that combines experience with youth. In Rogelio's words: “A well-managed sugar mill doesn't depend on one person, but on a system that improves every year.”
Another key pillar of this agro-industrial operational transformation has been the energy strategy. In a context where the price of bunker fuel and the availability of biomass directly affect profitability, La Cabaña has developed heat recovery systems, boiler optimization and predictive consumption management. Rogelio explains how this impacts not only costs, but also the export competitiveness of the final product.
Regarding strategic management in sugar mills, the episode emphasizes the need to think beyond the production cycle. Rogelio argues that a sugar mill's sustainability lies not only in yield per ton, but in its ability to adapt to increasingly volatile market, climate and labor conditions. “Our product is no longer just sugar: it is also certainty, traceability and commitment to our surroundings.”
The episode closes with a powerful reflection: transforming a sugar mill does not mean modernizing a factory, but rethinking a productive community that depends on hundreds of people, decisions and processes that only get one chance a year to turn out well.

Rogelio Ernesto Ramírez Arias El Salvador – Ingenio La Cabaña El Salvador – Rogelio Ernesto Ramírez Arias Ingenio La Cabaña
Rogelio Ernesto Ramírez Arias El Salvador is a Salvadoran executive with more than 20 years of experience in industrial leadership, specializing in production, operations and process transformation within the agro-industrial sector. He currently serves as General Manager of Ingenio La Cabaña El Salvador, one of the most emblematic companies in the sugar industry in the region. From this position, he has led initiatives in operational improvement, technological innovation and the professionalization of the organizational structure, positioning the sugar mill as a benchmark for efficiency in Central America.
A sugar mill only gets one chance a year for everything to go right. You can't improvise.
His career began as a Chemical Engineer from the Universidad de El Salvador, a background he complemented with a Master's in Business Administration from the Universidad Centroamericana José Simeón Cañas and a postgraduate degree in Senior Management. This combination of technical training and strategic vision allowed him to hold key positions at companies such as Ingenio Chaparrastique and later at Ingenio La Cabaña El Salvador, where he has developed most of his career.
Agro-industrial operational transformation isn't just about technology; it's about changing how we make decisions every day.
In his more than 15 years at La Cabaña, Rogelio Ernesto Ramírez Arias Ingenio La Cabaña has promoted a management culture based on indicators, total quality control and operational sustainability. His approach has focused on aligning production, maintenance, logistics and human talent under common objectives, applying continuous improvement tools and methodologies such as TPM, Lean and 5S adapted to the agro-industrial environment.
One of his most notable achievements has been the implementation of a gradual digital transformation model, integrating SCADA systems in the critical milling and boiler areas, with the aim of increasing energy efficiency and reducing resource consumption. Under his leadership, the mill managed to reduce downtime, increase sucrose recovery per ton of cane, and optimize industrial yield without compromising worker safety or well-being.
We realized that technical leadership was no longer enough: we had to learn to lead people, not just processes.
Rogelio Ernesto Ramírez Arias El Salvador has also driven the strengthening of internal capabilities through ongoing technical training programs, partnerships with universities and the redesign of the performance evaluation process, seeking to professionalize operational and technical staff at all levels.
You can have the best sensor, but if the operator doesn't trust it, they won't change the way they work.
In his view, leading a sugar mill is not just about producing sugar, but also about building an organizational culture that can be sustained over time. That is why his management at Ingenio La Cabaña El Salvador has integrated corporate social responsibility, community development and respect for the environment as central pillars of the business.
Meeting every day doesn't mean there is management. We had to teach people to observe, not just to report.
Thanks to this track record, Rogelio Ernesto Ramírez Arias Ingenio La Cabaña is today considered a benchmark in the modern management of sugar mills, combining technical knowledge, social sensitivity and execution capability in highly demanding environments.
